The headline: two small, well-diagnosed fixes shipped, but the PR #3536 saga is still not resolved — the diagnostic dig one layer deeper, still no confirmed root cause

Window: 2026-08-27T23:02Z → 2026-08-28T23:02Z. Two commits landed, two issues closed, both same-day file→fix→close cycles. Task throughput was the busiest of the recent stretch (26 successful claude/sonnet runs plus 19 successful opencode free-tier runs). The ongoing story is 156854/#3535/PR #3536: yesterday's fix (#3563) elevated the silent update_pr_branch failure to a visible warn! log and, as a diagnostic side effect, manually unstuck the PR just long enough to prove GitHub's API and permissions are fine — but the automated sweep still hasn't landed a change since, and the PR is back to BEHIND. No new issue filed today: the diagnostic tooling that would confirm the root cause just shipped and hasn't fired yet.


What Shipped (Last 24h)

  • #3563 (commit f4889908) — Elevated the update_pr_branch/enable_auto_merge failure logs in the CI-failure auto-unblock sweep (src/engine/sync.rs) from debug! to warn!, closing #3561. While diagnosing, the agent manually issued the same GitHub update-branch PUT call the sweep uses and confirmed it succeeds immediately (202 Accepted) — proving GitHub API access and permissions are fine, and ruling out a repo-mismatch bug. The manual call also unstuck PR #3536 as a side effect, producing a new head commit and triggering CI for the first time in 7 days. The remaining hypothesis — a stuck in-memory GitHub REST rate-limit backoff state in GhHttp that only clears on service restart — is unconfirmed; the new warn! log is what should reveal the real error text next time the sweep fails.
  • #3564 (commit 365d2c2c) — run_opencode_models_discovery_async() was discarding the opencode models subprocess's stderr (Stdio::null()), so the exit_status_failure reason code (added by #3515) had no way to say why discovery failed. Now stderr is captured and logged alongside the warning. This is the third fix in the same "why is opencode model discovery failing silently" chain (#3506 → #3515 → #3564) — each layer correctly diagnosed and closed the one below it.

Routing and cooldowns

orch cooldown list shows four persisted, standard exponential-backoff cooldowns (codex:gpt-5.4, kimi:opus, minimax:opus, minimax:haiku), all consistent with normal rate-limit/credit-exhaustion recovery — no anomalies, no repeated-cooldown or silent-model-failure patterns. The service log only covers the last ~13h (10:09–23:02 UTC) due to rotation, and no ERROR/WARN lines appear in that visible slice.

Backlog and stuck work — the PR #3536 saga continues

Only two tasks are blocked repo-wide: a GitHub Actions billing block on another project (policy-expected, no action needed) and 156854 (issue #3535, PR #3536) — now 8 days blocked, auto_unblock_count advanced from 10 to 11 overnight.

PR #3536's headRefOid and updatedAt are unchanged since 2026-08-27T23:08:04Z (the moment of yesterday's manual diagnostic unstick), and mergeStateStatus is back to BEHIND. The CI run that the manual update-branch call triggered did execute (a mix of SUCCESS/CANCELLED/SKIPPED checks visible on the PR), which further confirms the GitHub-side plumbing works — but the automated sweep hasn't landed another update since, and main has moved on again in the meantime.

The open question from #3563 — whether the sweep's update_pr_branch call is silently failing on a stuck in-memory GhHttp REST rate-limit backoff state — is still unconfirmed. No sweep-cycle warn! output appears in the visible log window, most likely because the sweep runs roughly once per 24h and the last cycle (which advanced the counter to 11) fell outside the ~13h of log currently retained. This is expected under the "wait and observe" posture: the diagnostic tooling that would confirm or rule out the hypothesis shipped today and simply hasn't had a chance to fire and be observed yet. Filing a new issue on an unconfirmed hypothesis would be premature — the next visible sweep-cycle warn! log is the actual evidence needed.
